Revenue Tells You Who Pays You, Not Who Costs You

One number gets the most attention in nearly every agency, because it is the easiest one to see. It shows who pays you, and it says very little about which clients cost you the most time and margin, or whether the business you built is still one you enjoy running. Real clarity comes from a smaller set of numbers, owned by a specific person, and tied to a decision about what the agency is for.

Someone Has To Own The Numbers

Finance is really three jobs. Tax keeps you compliant, and bookkeeping keeps the data accurate. Neither tells you where to take the business. The third job looks forward: projections, strategy, and a financial roadmap that matches your vision.

In a one-person agency, the owner wears that hat by default. As the team grows, the work scatters across a COO, an accountant and the founder, and nobody claims it. That scatter has a cost, because leadership loses the clarity to make confident decisions. The test is simple. If you can make big calls today without feeling in the dark, the base is covered. If not, someone needs to own it, whether that is a finance professional or a stronger version of the person already in the seat.

Lifestyle And Performance Need Different Scorecards

Agencies sit on a spectrum. At one end is the lifestyle agency: clients you love, enough income to live well, and a team you enjoy. There is nothing lazy about optimizing for those three things, and holding all of them at once is harder than it sounds. At the other end is the performance agency, built with a sale or serious scale in mind, where enterprise value and founder dependence matter most.

Trouble starts in the middle, where owners want freedom and an eventual exit while still building a job they cannot leave. Pick a direction first, then choose metrics to match. Every agency needs profit, cash runway, fee revenue per person and utilization. Performance-minded owners add the factors that discount what the business is worth.

Busy Is Not The Same As Productive

When a team says everyone is swamped and needs another hire, let the data start the conversation. Compare utilization against target and ask whether people are efficient or simply not stretched. Often busy people are not being managed toward the right work.

Account managers are a good place to apply this. Keep them focused on client work, and give them a growth target for existing accounts, such as 10% year over year where there is room. Expanding current clients is the cleanest path to revenue. Treat every number as a question, not a verdict, and add one more metric: how each client makes you feel. The ones that drain you most are often the ones costing you most.
