An agency owner hires an account manager, hands off the client list, and waits for the relief to set in. Weeks later, clients are still emailing directly, still looping the owner into every thread, still waiting on the person they've always gotten answers from. The account manager didn't fail. The handoff never actually finished.
Ownership Isn't a Job Title
Delegation looks complete on paper the moment a new name gets added to an account. In practice, it rarely is. If the owner stays reachable, even quietly, even with good intentions, clients notice, and they keep defaulting to whoever has always had the answers.
There's nothing the account manager can do to close that gap on their own. It isn't a question of their skill or how well they understand the business. It comes down to how much of the actual relationship the owner was willing to let go of, and clients can feel the difference immediately.

What Actually Needs to Change Hands
Handoffs usually stop at the facts: which services a client has, how long they've been around. That's the easy part, and it isn't the same thing as the relationship itself.
A real handoff includes the backstory. Why the client came on board in the first place, what's gone wrong before, which milestones actually mattered to them, what a genuinely good month looks like from their side. Skip that context, and the new account manager spends months reconstructing trust the client already thought existed.

The One Number That Proves It Worked
A short shadow period, four or five weeks, gives a new account manager space to build familiarity while the owner is still nearby. That window needs a hard stop. Past it, redirecting a client's message matters more than avoiding it: a short note naming the new account manager and confirming they have what they need does more for trust than any formal announcement ever could.
From there, there's one concrete way to check whether the transfer actually happened. Count how many client messages are landing in the owner's inbox. The honest number should be close to zero, and if it isn't, the relationship hasn't moved yet, no matter what the org chart says.
